A unit that ranks near the bottom on sales can still be protecting a territory’s evening traffic or absorbing a competitor’s delivery radius. Before coaching starts, we annotate scorecards with known constraints: mall renovation, typhoon week closures, or a shared kitchen that books labour against one store code.

Ask the operator what changed in the street, not only in the spreadsheet. Franchise performance reporting should leave room for that interview note beside the rank.

When the story holds, reframe the peer group or split the period. When it does not, the coaching conversation becomes clearer because you have already removed the false alarms.
